AI for CFOs: choose use cases, tools and a first pilot
Choose a finance AI pilot for reporting or close coordination, compare existing software and training options, and keep evidence and approval controls clear.
The most useful starting point for AI in a finance team is often the explanation beside a number. The ledger, consolidation system and spreadsheet establish what happened. An assistant can help turn a reconciled result into a draft that somebody can challenge. That separation makes the first experiment small enough to evaluate: does the draft reduce the controller's work without adding unsupported explanations?
Choose the bottleneck before choosing the product
A CFO has several different problems hidden inside “financial reporting.” Collecting late inputs is a coordination problem. Reconciling entities is a data and accounting problem. Writing a board narrative is a communication problem. Buying one assistant and treating those jobs as interchangeable makes it difficult to identify either value or failure.
| Job | A useful AI contribution | What remains controlled |
|---|---|---|
| Monthly variance commentary | Draft explanations from approved figures and documented drivers; list unanswered questions. | Ledger reconciliation, arithmetic and the controller's explanation of cause. |
| Board-pack preparation | Compare the narrative against a fixed set of reporting tables; flag inconsistent units or periods. | The approved numbers, accounting judgments and final board communication. |
| Close coordination | Summarize open tasks and identify missing owners from an existing tracker. | Who can post, approve or reopen an accounting entry. |
| Cash forecast discussion | Turn approved scenarios into questions for treasury and commercial teams. | The forecast model, payment assumptions and decisions about financing. |
A first pilot: one cost centre, one reporting period
Select a completed period with a known answer. Give the assistant a table of budget, actual, variance and evidence-backed drivers. Ask for a short commentary and a separate list of missing evidence. Use the variance-commentary workflow to try this with fictional data before deciding whether the team's approved environment is appropriate for internal figures.
For example, a cost moving from 100 to 112 does not establish that inflation caused the increase. An assistant can produce a plausible sentence about inflation even when the table contains no evidence of it. A useful pilot therefore scores unsupported causal claims, not just whether the prose reads well. The financial-claim checking task shows how to catch this distinction.
What to use—and what not to buy yet
If the finance team already works in Excel and has an approved Copilot configuration, evaluate Copilot in the existing Microsoft environment first. The practical question is whether the reviewer can inspect the workbook and the generated changes together. An additional standalone subscription is harder to justify if it simply introduces another place to copy sensitive figures.
ClickUp belongs on the shortlist when missed handoffs and unclear owners delay the close. It is a work tracker in this design, not the accounting record. A spreadsheet checklist may be sufficient for a small team with a short, stable close process. Do not migrate a functioning close just to obtain an AI summary.
A specialist financial planning or consolidation product deserves a separate evaluation when the actual need is model governance, multi-entity reporting or integrations. This guide does not rank those systems: it would take evidence about your ledger, entities and control requirements to make that comparison useful.
When training is the missing piece
If the team can access an approved assistant but struggles to design prompts or review its output, training may be more useful than another application. CFI's AI for Finance Workflows and Governance course covers workflow selection, prompting and review controls, with Copilot in Excel among the tools used. Check the syllabus, required Microsoft license and membership price against the team's actual gap. We have reviewed the published curriculum, not completed or independently rated the course.
The fictional exercise in this library is a free starting point. A paid course becomes worth considering when the team needs a structured learning path beyond that exercise; it is not required to perform the commentary check.
Give the pilot an owner and an acceptance rule
The controller owns the evaluation, an analyst prepares the input, and the usual approver retains sign-off. Keep the input version, draft, corrections and final approved narrative together. Record preparation time, review time, material corrections and unsupported claims. A shorter first draft is not a saving if reviewing it takes longer.
Before trying a second period, inspect whether errors repeat. Stop expansion if the assistant silently changes the reporting perimeter, fills missing evidence with guesses, or makes it harder to trace a sentence to a source. Broader automation should follow a reliable manual pilot, not precede it.
This approach is consistent with the lower-risk drafting and consistency-checking uses described in ICAEW's discussion of AI in corporate reporting. The pilot design here is our proposed working method, not a claim of measured time savings or accounting assurance.
